We spent the last few years discussing AI that writes, summarizes and answers. The next chapter is AI that walks, grabs, assembles and operates in the physical world. That is Physical AI, and it left the lab in 2026.
The turning point became clear this year. Manufacturers announced a new generation of humanoids and autonomous machines running AI models capable of reasoning about the real environment, and the market has already put more than USD 20 billion into robots. What used to be a demo became a production line.
And here is the point almost nobody notices: the AI that reasons about text and the AI that reasons about the physical world are the same family. The difference is that one gets a sentence wrong and the other gets a warehouse wrong, with weight, speed and consequence.
Physical AI is not robotics with a better chip. It is the fusion of perception, reasoning and action in a single loop.
The robot sees, understands the context, decides and executes, and repeats. It is the same agentic loop we already see in software, now embodied in machines that share the floor with people.
What keeps me up at night is not the capability, it is the maturity. Text AI without governance creates reputational risk. Physical AI without governance creates operational, safety and life risk. Traceability, permission and audit stop being good practice and become a condition to operate.
The question most companies have not asked yet: when AI stops merely answering and starts acting on your factory floor, who answers for the decision it made?
Physical AI will separate those who treat AI as a tool from those who treat AI as an operation. And that frontier will define the next decade.
